We designed the datacentre to do it.
A bank in Rome asked us to bring every application running on Azure back on-premises and cut operating costs, keeping the cloud for disaster recovery only. Not a high-level estimate: the complete detailed design of the new datacentre, from nodes to cabling, ready for tender.
It is not a rule that applies to everyone: it is a calculation to be redone every time, with every line included. That is what we do in the initial assessment. And when your own datacentre is the better choice, we design it: see virtualisation and on-premises servers.

The inventory
A complete picture of the Azure estate: virtual networks, subnets and firewall rules, 413 virtual machines with CPU, RAM, disks and IOPS, roles and dependencies across some forty applications, business criticality of every machine.

The design
Two all-flash VMware vSAN clusters on 18 Cisco UCS nodes, 13 for production (tolerating two simultaneous failures) and 5 for development, with deduplication and compression: over 900 TB raw for 537 TB usable. A Cisco Nexus spine-leaf network at 40 GbE with aggregated, redundant links, 300 Gbps of throughput for vSAN synchronisation, optics and fibre cabling specified down to the connector. Rack layout, power, cooling, the geographic link for backup and disaster recovery, and a bill of materials ready for tender.

The numbers
Hardware and licences, including 720 Windows Datacenter cores, added up to a serious but manageable figure. The server room did not: 76 kW to feed with UPS at the limit, cooling short of what was needed, floor space still to be verified. And one decisive item that no price list shows.

The missing line
People. An infrastructure like that needs a team of engineers day and night, with shifts, training and cover. In a cloud subscription that cost is already inside the fee; in your own datacentre it has to be added, and it is what flips the comparison.
With the complete numbers in hand, the customer independently chose to stay on Azure and used our work to reorganise the remaining server room.
Frequently asked questions about Azure, cloud and datacentres
The questions we hear most often when choosing between cloud, your own datacentre and hybrid architecture.
It depends on the complete calculation, not on the price list. Hardware, licences, power, cooling and floor space are easy to estimate; the item that is almost always missing is the staff needed to keep the infrastructure running day and night, with shifts, training and cover. In a cloud subscription that cost is already included; in your own datacentre it has to be added. In a real case we handled, a bank in Rome with 413 virtual machines on Azure, the complete comparison led to staying in the cloud.
